Insulating from the outside is common with people who renovate barns.  The outside siding may or may not be removed, insulated, wrapped, then new siding added.  It does preserve the character of the original barn inside but you are basically building new exterior walls which, for us, wasn't an option. We had 6" walls so decided to double insulate within the 6" and add planks for the interior walls.  For the ceiling, we did the same, batt insulation over foam, then planks over that.  Yes, we covered the ceiling beams but you can get around that by using less insulation, and leaving a few inches of the original beam showing.  Or, often people choose to insulate and add false beams for the original look.  We have skylights so decided not to do anything more.  

For the one room that was already finished, but not insulated, my husband fought against tearing it out, but our living area is basically one big room and after living with no insulation on that side last winter, we have compromised.  It's a pain to remove the boards, insulate, then replace the original boards (not all are reusable).  We've done a portion and may hire someone to do the blown-in insulation for the main outside wall.  For the ceiling it's the same process, just harder at 15'.  Since this area of the house (barn) is harder to work in, we may use foam board and cut new wood to fit between the beams, leaving a couple of inches showing.  We have quite a bit of quarter sawn cedar, I think you mentioned you have cedar boards you didn't want to remove?  You might be able to get blown in insulation by removing only a few of the boards.

I've not heard of the solution you mentioned, would suggest you check barn renovation forums for ideas.  A google search will bring up more than you think, spend some time reading, ask some questions, and you'll get good, specific information from someone who has faced similar situations.  Plus we found unconventional solutions we'd never have thought of on our own.

We live in an A frame house.  In the wintertime, the snow on our roof melts much faster than snow on any house nearby.  At some time, I would like to insulate it.  One weatherization guy told me that you can take off the roofing down to the plywood and then put 6" or so of styrofoam on it and then another layer of plywood and then roofing.  Has anyone here ever done this and how much would it cost?
